How asset managers can migrate documents to a new platform risk-free

“We can't migrate our documents.” It's the most common argument for maintaining the status quo. Not licensing costs, not governance issues, it's not even the decision to choose a new platform that's holding back innovation. It's the fear of the migration itself – moving crucial documents collected over many years – that paralyzes organizations.

IT managers and operations directors' concerns are understandable. In their roles, they are responsible for managing documents both within and outside the organization. What complicates this responsibility is the fact that documents are often scattered across a maze of legacy systems, network drives, and local folders. There are so many documents that, in many cases, a significant lack of structure occurs. On top of that, an organization must comply with strict retention periods and regulatory oversight. Without prior insight, it is nearly impossible to determine exactly what is stored in the archive.

How do you carry out a controlled document migration at an asset management firm?

The risk associated with document migration is not related to its volume, but from the migration strategy used. By abandoning the traditional ‘big bang’ scenario in favor of phased document migration – in which new incoming data is immediately separated from historical archive material – operational continuity remains 100% guaranteed. You prevent the archive from growing, maintain full control over your organization's compliance, and facilitate a risk-free phase-out and eventual decommissioning of legacy systems – but not before the new environment has proven itself in practice.

The 4-phase model for risk-free, phased document migration

Forget that classic ‘big bang’ scenario in which all systems are migrated in a single, ultra-hectic weekend. In practice, this leads to operational disruption, panic, and knowledge loss – not exactly the average IT administrator's dream scenario. The approach that consistently succeeds among mid-market asset managers fundamentally differs from the classic scenario because the migration pressure is actually reduced step by step.

Phase 1: immediate inflow into the new platform

From day one, all newly generated or received documents are routed directly into the new system. No historical migration takes place yet – only new inflows. This immediately relieves the pressure: the ‘mountain’ of work doesn't grow any further, while the team learns to work with the new platform in a safe environment.

Phase 2: parallel run for critical fund flows

For active funds and ongoing client files, documents are temporarily made available in both environments. No rushed data transfers, just controlled dual availability. Compliance and operations teams use real data to test whether the platform meets all standards, without taking the legacy system offline.

Phase 3: targeted historical archive migration

Only now does the migration of the existing archive begin. Initially, only what is necessary. Not everything needs to be transferred. Active files are transferred first, followed by archives organized by fund or category. Documents whose legal retention period expires within a year often follow a separate path: from a risk management perspective, it is wiser to store these in an isolated, controlled archive until they expire rather than include them in a costly migration process.

Phase 4: controlled phase-out of legacy systems

After the organization has demonstrably operated satisfactorily on the new platform for several months, the old environment is permanently set to read-only and subsequently shut down. This is the moment when savings on licenses and maintenance are actually realized.

In practice, we see that migration projects don't fail because of technical shortcomings, but because of strategic miscalculations:

  1. An overly broad scope in the initial phase: the urge to ‘get it right the first time’ leads to projects that drown in complexity. Start small: begin with a single department or a specific fund family. Scale based on proven success, not on ambition only.
  2. Addressing metadata and classification too late: moving documents without a predefined metadata strategy simply shifts the chaos. The real benefit doesn't just lie in a new storage location, but in how documents are categorized, labeled, and linked to one another.
  3. Unclear ownership: document migration is not purely an IT project. It is an operational process in which IT acts as a facilitator. If IT is solely in charge, it is difficult to maintain document control because, in these situations, there is often a lack of substantive oversight necessary to make clear-cut decisions regarding scope and document classification.

The blueprint for a risk-free migration

In modern asset management, a phased migration – as outlined above – is now considered the standard when it comes to managing potential risks. By starting with a manageable test case – for example, 15% of the total document volume – a team can be fully operational on the new platform for all new inflows within two months.

A temporary parallel run then ensures the continuity of ongoing cases, after which there is room to transfer the historical archive in a controlled manner. This approach doesn't just eliminate the risks of data loss and operational downtime, but also provides regulators with concrete evidence of a mature governance structure.

The risk of downtime versus controlled migration

The relevant question for IT managers and decision-makers is not whether a document migration involves risks. Of course there are risks, and you'll need to take them into account carefully. The real question, however, is whether those migration risks outweigh the risk of staying where you are. Continuing to work with outdated platforms means you’ll have to accept that repetitive audit findings, inefficiencies, retention obligation risks, and knowledge leakage will keep recurring. For a rapidly growing group of mid-market asset managers, the answer is clear: with phased document migration, you can transform a looming obstacle into a controlled, step-by-step success.
