Why publishers need a multi-revenue strategy in the AI era

Search traffic is no longer the reliable engine of growth it once was. As AI reshapes how audiences discover content, publishers are moving beyond the search for a single replacement revenue stream. The organizations best prepared for the future are building businesses that can support multiple revenue models simultaneously.

Shape

For more than two decades, publishers could rely on a relatively predictable commercial model. Search traffic drove audience growth, advertising generated scale, and subscriptions became an increasingly important source of recurring revenue. That model is now changing and the numbers already reflect that shift. Google search traffic to more than 2,500 publisher websites fell by roughly a third in the year up to November 2025, while one in five people in the UK now use AI to access news.

The organizations adapting most successfully aren't searching for one replacement revenue stream. They're building businesses that can support several revenue models at the same time. Success no longer depends on choosing the right revenue model – it depends on building an operation capable of supporting several at once.

Why publishers can no longer rely on a single revenue model

Historically, publishers could balance declining revenue in one area by strengthening another. Today, that balancing act has become far more complex. Search traffic is becoming less predictable, AI is reshaping how audiences discover content, and traditional advertising continues to face pressure. As a result, publishers are no longer searching for a single successor to search-driven advertising. They're diversifying their revenue strategies instead.

Industry data already reflects that shift. In the Reuters Institute survey of 280 media executives across 51 countries, subscriptions and membership remain the highest strategic priority (76%), followed by display advertising (68%), native and branded content (64%), events (54%), and getting AI platforms to pay for content (37%). UK publishers report similar priorities, with consumer publishers focusing on branded content and subscriptions, while B2B publishers increasingly invest in events, lead generation, and product innovation. In fact, 87% identify product innovation as an important priority for developing new revenue streams.

The broader revenue picture tells the same story. WAN-IFRA's World Press Trends Outlook shows that traditional print revenue continues to decline, while ‘other income’ – including events, B2B services, and platform partnerships – has nearly doubled its share in recent years. Rather than replacing one dominant revenue model with another, publishers are building increasingly diverse revenue portfolios.

Four revenue models reshaping publishing

The shift toward multiple revenue streams is no longer a future ambition – it's already underway. While publishers may prioritize different opportunities depending on their audience and business model, four revenue models consistently emerge as the most important areas for future growth. Together, they illustrate how publishing is moving beyond dependence on search-driven advertising toward a more diversified and resilient business model.

1. Reader revenue

Subscriptions remain the foundation of many publishers' long-term strategies, but growth increasingly depends on retaining existing subscribers rather than simply acquiring new ones. Publishers are refining pricing models, introducing tiered offerings, and improving customer retention instead of relying solely on audience growth.

The market reflects this shift. While digital subscription numbers continue to grow at leading publishers, overall revenue growth remains modest, highlighting the importance of packaging, pricing, and customer loyalty over pure acquisition.

Reader revenue remains an essential pillar of a diversified publishing business, but it is no longer expected to carry the entire commercial strategy on its own. As publishers expand across print, digital, and emerging channels, their publishing operation must become equally adaptable.

2. Events and B2B services

Events and B2B services have quietly become one of the strongest growth areas in publishing. Rather than monetizing page views, these revenue streams capitalize on publishers' expertise, industry relationships, audience insights, and trusted brands.

Industry research shows that events now account for the largest share of publishers' ‘other income’, while lead generation and specialized B2B services continue to gain importance, particularly among business-focused publishers.

Because these revenue streams rely on expertise rather than search traffic, they are far less vulnerable to changes in search algorithms or referral patterns.

3. Branded content and private marketplaces

Advertising continues to play a central role in publishing, but its focus is shifting toward higher-value, better-controlled environments. Private marketplaces and branded content allow publishers to build stronger commercial partnerships while reducing dependence on open-market advertising.

Industry data already shows this transition taking shape, with private marketplace revenue increasing and branded content remaining one of the highest investment priorities for consumer publishers.

The result is a more targeted advertising strategy that emphasizes quality, trusted audiences, and long-term partnerships rather than scale alone.

4. AI licensing: a new but unproven revenue stream

AI licensing is one of the fastest-moving revenue opportunities in publishing, but it is also one of the least mature. Reuters Institute research shows that while many publishers expect licensing agreements with AI platforms to generate revenue within the next few years, only a small minority expect those revenues to become substantial in the near term.

At the same time, the market is evolving rapidly. Microsoft has introduced its Publisher Content Marketplace, Google continues to expand its News AI initiatives, and industry collaborations such as SPUR are helping publishers gain greater visibility into how AI systems use their content.

The challenge is no longer whether publishers will license content to AI platforms. It is whether their content operation is capable of measuring, governing, and monetizing that usage at scale.

Every revenue model depends on the same foundation

Although these revenue models generate value in different ways, they all rely on the same operational capability: content that is structured, well governed, and ready to be reused across multiple channels and commercial models.

Whether publishers want to license content to AI platforms, strengthen reader revenue, expand branded content opportunities, or grow events and B2B services, success increasingly depends on how easily content can be discovered, enriched, managed, and distributed. Structured metadata, consistent taxonomy, and asset-level rights management are no longer operational details – they have become strategic business capabilities.

That is where many publishers still face their biggest challenge. While AI, automation, and data analytics rank among the industry's highest investment priorities, WAN-IFRA reports that relatively few organizations consider their AI adoption to be mature, with monetization remaining one of the weakest areas of implementation.

Turning strategy into operational capability

Building a multi-revenue publishing business therefore starts long before a new commercial model is launched. It starts by creating a content operation capable of supporting every revenue opportunity from the same trusted foundation.

This is exactly the challenge modern publishing platforms are designed to address. Solutions such as WoodWing Studio, Assets, and Connect help publishers build a content-first publishing operation, creating a governed content ecosystem that enriches content with structured metadata and makes it available for multichannel publishing, syndication, licensing, and future AI-driven use cases.

DPG Media's transformation illustrates what that operational foundation can enable. By connecting editorial workflows, eliminating content silos, and creating a more flexible publishing environment, the organization strengthened its ability to reuse and monetize content across multiple channels – demonstrating that a well-structured content operation is not simply an efficiency improvement, but a strategic business asset.

Why regulation strengthens the business case

Technology isn't the only force driving publishers toward better content governance. Regulation is beginning to reinforce the same direction by giving publishers greater control over how their content is used, licensed, and attributed. The EU AI Act, which entered into force for general-purpose AI obligations in August 2025, requires AI providers to respect machine-readable reservations of rights, while the UK's Competition and Markets Authority ruled that publishers can opt out of Google AI training without losing their search rankings.

Those developments strengthen publishers' legal position, but legal rights alone are not enough. To benefit from AI licensing agreements, demonstrate ownership, or control how content is reused, publishers must be able to identify individual assets, manage permissions, and track usage at a granular level.

Regulation is therefore accelerating a shift that was already underway. Publishers that can identify, govern, and reuse their content efficiently will be better positioned to support AI licensing, strengthen reader revenue, expand commercial partnerships, and capitalize on new revenue opportunities as they emerge.

From revenue strategy to business strategy

The shift toward multiple revenue streams is about more than replacing declining search traffic or adapting to AI. It reflects a broader change in how publishing businesses create, manage, and monetize content. Reader revenue, branded content, events, B2B services, AI licensing, and future opportunities all depend on the same capability: a content operation that makes information easy to govern, reuse, distribute, and commercialize across channels.

For publishers, that changes the strategic conversation. Success no longer depends on identifying the next winning revenue model. Instead, it depends on building an organization that can support several revenue models at once – while remaining flexible enough to adapt as the market continues to evolve.

In an industry defined by constant change, the strongest competitive advantage is no longer a single revenue stream. It's the ability to transform trusted content into new opportunities, time and time again.
